1. Exchange fic fest. - Will be stressful to you and whoever's helping you. + Participants might be less likely to default because there's the added guilt of their assignee going gift-less - When participants do default you'd have to scramble for pinch-hitters
2. Non-reciprocal fic fest. (Separate posts for prompt submission and prompt claiming) + Less stressful to you since participants pick and choose their own prompt(s) - Participants are probably more likely to default because there's no extra guilt =P + You can still set up a pinch-hitter/waiting list for those who want to write a prompt that's already been claimed
Since this is your first time doing this, I'd suggest going the second route ^^;;
Also, I think a minimum word count of 1000 words will be less stressful than 2000 words =)

Oh, and I think you should make it clear what's considered AU.
EWE =/= AU, IMO. Would an alternate-DH be considered an AU? Is Veela!Draco/werewolf!Harry automatically AU? If in the story Remus/Snape lives, or Lucius/Narcissa/Ron/Hermione dies, would that be considered AU? Do people really want to read an H/D fic where they're high-schoolers in America or Japan or wherever? What about an H/D fic where both boys are...Japanese or French or something?
First, let me say thank you very much for your input! Exactly what I needed.
I was thinking about the summer, too, so that's a nice date.
I totally forgot that there was another way to do fic fest! I was originally thinking about the first way, and yeah, I was thinking about the stress involved...
But I'd really want people to do it, not say they're going to and then not. That's the thing, you know? Hrm. Well, maybe I'll see how much help I can get first.
And I'll definitely make a post about what could be considered AU! Thanks again.

EWE is definitely not enough to call an AU.

Yeah, I wasn't thinking of adding that, since it really isn't AU...it's just leaving out the epilogue. Everything else would basically be the same.
