it might be too late but what about a glaze? Some powdered sugar (about a cup) with a TB of soy milk or water and you can dip the cupcakes in.

that's kinda what I ended up doing with the frosting.

It didn't set like a glaze, but I only put a bit on each cc so it kinda spread out but didn't slide off.

Nobody seemed to mind as I came home with only one left (Thanks Dr. P!).
