I like the NPC roster and I tend to pepper campaigns with bigger casts myself. But talking shop: how do you deal with it? I think I have maybe 5 reliable roles I can pull out - a few ticks to make them pop more. I just think it's not super easy and I wonder how you get it done.
Three-fold. One, gimmicks instead of voices. Jimjar wants to bet, in some fashion, every time you talk to him. No voice. Ront just repeats back words from the sentence you just said. Gruff voice. Kind of a less is more, though Shuushar gets a Harumph voice. So, voice plus gimmick.
Two, by letting the number get winnowed down organically. Eldeth was left behind, there goes one NPC. Some of the NPCs struck out on their own; we'll see how that goes. Etc. So forth.
Three, I plan on shuffling off NPCs on PCs they bond with. Alicia is already "running" Stool, not that a myconid sprout is all that potent. & if the player gets 'em killed, when then, see point two.
& I guess, four, by moving the pace of the story, so the PCs kind of had to pick who they talked to.
I guess I'm thinking from a mod writing perspective too. Like how many is too many? Better to err on the side of excess? Did you make all these up or were some provided?
I'm going to go pretty close to what is written: none of this was ad libbed, really, besides the performances & interpretation. I would have not had so many, myself, I don't think, & certainly not all in one place-- maybe if they came in shifts?

I've got a pretty solid plastic mini collection at this point from picking up random boxes over the years, & between the D&D & Pathfinder ones (I'll even use the Star Wars minis; Quarren make great mindflayers), I had a good selection to choose from. I don't have the case of minis here in front of me, but they are an assortment I just happened to have.
